AI document processing in production: design, review, and operation
by Halil, Web, Mobile & App Specialist
In many organisations a case begins with a document: an application, a form, an invoice, or a free-text message. Case workers read it, assign it, transfer details into a business system, and request whatever is missing. AI systems now take on a large share of this preparatory work. Their value shows in production, when design, review, and operation are planned together from the start.
A document's path through the system
An incoming document passes through a fixed sequence of steps. The system first identifies the document type and assigns it to the matching case. It then extracts the structured fields, such as names, reference numbers, amounts, and deadlines, and checks them against the rules of the business application. Missing details are detected and prepared as a follow-up request. At the end the system produces a processing template that presents the case to the case worker with all details and source passages.
Alongside its result, each step returns a confidence value: an estimate of how sure the system is of its output. That value steers the rest of the document's path.
Human review as a fixed part of the design
Documents with high confidence go straight into processing. Documents below a defined threshold enter a review queue, where a person confirms or corrects the details. We set the thresholds together with the business team, per document type and per field, because an amount or a deadline calls for more certainty than a subject line.
Corrections from review feed back into the evaluation and show which document types and fields to improve next. The share of automatically prepared cases grows in a controlled way, and responsibility for the decision stays with the people who own the case.
Measuring before go-live
Before the production start we build a reference dataset from real, anonymised documents of the organisation. We use it to measure classification accuracy, extraction quality per field, the share of documents above the confidence threshold, and processing time. These figures form the basis for approval and stay with the system in operation, so every change to the model, the prompt, or the rules is tested against the same dataset.
Data protection and operation in the EU
Documents contain personal data, and the architecture is built around that fact. We run the systems in EU regions, define roles and access, log every processing step, and implement retention and deletion periods in the system. The choice of language model follows the requirements for data processing, quality, and cost, and it stays replaceable because the business logic lives in its own layer.
Connecting to existing systems
The system delivers its value where the work already happens. Extracted data reaches the business application, the document management system, or the ERP through interfaces, and case workers see the processing template in their familiar environment. Intake channels such as a mailbox, an upload portal, or a scanning line are connected as sources.
Starting with one well-defined process
A good start is a single process with a high volume of documents and clear rules. In an AI Opportunity Assessment we analyse that process along with its data and system landscape and derive a pilot plan. The AI Document Workflow Assistant builds on it and brings classification, extraction, and human review into production as one connected system.
